The Profit Leak Audit

Before We Build Anything,
We Find the Leaks. In Your Numbers.

Every contractor business leaks money — through change orders that never get billed, jobs that drift past their estimates, and leads that die in an inbox. The Profit Leak Audit goes into your actual data and comes back with the three biggest leaks in your business, what each one is costing you per year, and exactly what it takes to seal them.

The Reconciliation

The Five Leaks We Check

These five mechanisms account for most of the invisible loss in contractor businesses between $300K and $5M. We check all five against your real numbers.

01

Unbilled Change Orders

Every "yeah, go ahead" given on site that never became paper. We reconcile what was approved against what was invoiced on your recent jobs. This is usually the biggest single leak — and the one owners are most sure they don't have.

02

Estimate-to-Actual Drift

What you quoted vs. what the job actually cost you. We run the gap on your last 5–10 jobs by trade and job type, and show you which kinds of work are quietly subsidizing the others. Some of your "good jobs" aren't.

03

Lead Leakage

Leads you paid for — through ads, referrals, or reputation — that died from slow response or no follow-up. We measure your actual response times and follow-up rates against close rates. A lead answered in 5 minutes and a lead answered in 2 days are not the same lead.

04

Pricing & Allowance Creep

Repeat clients still paying 2022 rates. Allowances that drift upward mid-job and never get re-priced. Scope that grows while the contract value doesn't. We find where your pricing stopped keeping up with your costs.

05

Cash Lag

The gap between work completed and money in your account. Slow invoicing, aging receivables, and deposit structures that have you financing your clients' projects. Revenue you've earned but can't use is a leak too.

The Deliverable

What You Get

The Leak Report

Each leak found in your business, ranked by annual dollar impact, with the mechanism explained. Not "improve your follow-up" — but "you lost approximately $18K last year to leads contacted after 24 hours, and here's the math."

The Walkthrough

A 60-minute session where we go through the report together, line by line. You'll know exactly where your business is bleeding and why — whether or not you ever work with us again.

The Sealing Plan

Each leak mapped to the specific system that closes it permanently. Build with us and the full audit fee is credited against your package. Don't, and you keep the report and fix it however you want.

The Process

How It Works

Send your data — about an hour of your time, total

Read-only access to your books (or exports), estimates and final invoices from your last 5–10 jobs, and your lead inbox or log. We sign an NDA before we see anything. Messy books are not a problem — they're usually the first finding.

We run the reconciliation

All five leak checks against your actual numbers — approvals vs. invoices, estimates vs. actuals, response times vs. close rates, current pricing vs. current costs, work completed vs. cash collected.

Report and walkthrough within 7 business days

You get the Leak Report, the 60-minute walkthrough, and the Sealing Plan. From there, the next move is yours.

What Owners Ask First

"My books are a mess."

That's not a problem — it's usually the first finding. Messy books are where leaks hide. We work with whatever you have: QuickBooks, spreadsheets, a folder of invoices. Part of the report tells you what visibility you're missing.

"I already know where my problems are."

Most owners are right about one leak and blind to the two bigger ones. The audit either confirms what you suspect with a dollar figure attached — or shows you what the gut feel was hiding. Either way, you stop guessing.

"Is this just a sales pitch for the bigger package?"

The report stands on its own. Every leak comes with the fix explained — you can take it to your bookkeeper, your office manager, or another consultant. The fee credit exists because most owners, once they see the number, want the leaks sealed by the people who found them.

"Who actually does the audit?"

Ryan Stark — Sustate's founder, formerly a project manager on high-end custom residential builds. Not a junior analyst, not an outsourced team. The person who reads your numbers is the person who has run jobs like yours.
